Heat pump installation cost for a ducted air source system in a typical 1,800 to 2,200 square foot US home is about $9,500 to $22,000 before incentives. If you are replacing an existing ducted system and the line set and ductwork can be reused, the range narrows to roughly $7,000 to $16,000. Cold-climate equipment, which is what you need in most of the Northeast and upper Midwest, adds a few thousand dollars on top.

That range is wide because the job is wide. The outdoor unit and indoor unit are usually $4,000 to $9,000 of what you pay. Everything else is labor, line sets, controls, a permit, and what the house demands. Two contractors bidding the same house often land $6,000 apart, and neither one is wrong.

The five things that actually move your price

Equipment brand is not on this list, and in most quotes it matters less than homeowners expect.

Ductwork, or the absence of it

Most common swing

If you have usable ducts, you are buying equipment and labor. If your ducts are undersized, leaking or nonexistent, you are buying a construction project. New ductwork can add $3,000 to $12,000 depending on how much of the house is finished. A 1920s house with steam radiators is the classic case where ductless wins on cost, not just on convenience.

Electrical capacity

Most common surprise

A heat pump draws real current, especially with electric backup heat. A 100 amp service with an electric range and dryer often cannot support it without an upgrade. A 200 amp panel swap runs $1,400 to $5,500. A service entrance change can run far more. This is the single most common line item that appears after the contract is signed, which is why the calculator flags it before you get quotes.

Line set and refrigerant

A like-for-like swap reusing the existing line set is the cheapest project you can have. Moving the outdoor unit, changing refrigerant type, or relocating the indoor unit adds labor and materials. Long runs also mean more refrigerant, more brazing and more time.

Cold-climate equipment

A cold-climate heat pump holds capacity at low outdoor temperatures, which requires a different compressor and control strategy. In a 7,000 degree day climate this is the right machine. It costs more up front and less over ten years than a standard unit struggling through January.

Compared to just replacing the furnace

This is the comparison that decides most projects, and the one most sites avoid.

A gas furnace replacement runs about $3,800 to $12,000 installed. On up-front cost alone, the furnace wins, usually by several thousand dollars. That is true and it is worth stating plainly.

The comparison changes when you account for the fact that a heat pump also replaces your air conditioner. If the AC is at the end of its life, the alternative is not a furnace. It is a furnace plus a new central air conditioner, which pushes the combined cost toward the heat pump. It changes again on running cost, where the answer depends entirely on where you live and what you currently burn.

What to do with this number

Take the range you got from the calculator, not this page, and use it to interrogate quotes. Ask each contractor to break the scope into equipment, labor, electrical and any duct work. The contractor who separates those lines is usually the one who has thought about your house.

Then check your state program before you sign, not after. Several of the largest rebates now require a reservation or a rebate commitment letter before work begins, which means the wrong order of operations can cost you thousands.

Does a heat pump cost more than a furnace replacement?

What pushes a project above these bands?
New ductwork, a 200 amp panel upgrade, asbestos or code remediation, long line set runs, a second outdoor unit, a new condensate route through a finished ceiling, and anything involving a crawlspace. Are these prices before or after rebates?
Before. These bands are the contractor invoice. Rebates are applied separately, they vary enormously by state and income, and several of the largest programs have run out of reservation capacity. The rebate hub tracks which programs are actually open, and the calculator applies only open programs to your total.
Has the federal tax credit changed the math?
It has changed it a lot, and most pages have not caught up. The 25C Energy Efficient Home Improvement Credit applied to heat pumps installed through the end of 2025. For equipment placed in service in 2026 it is no longer available. The state-administered HEAR and HOMES rebate programs were created separately and many are still funded, which is why state-level rebate research matters more now than it did when 25C was live.
