When a heat pump actually needs a panel upgrade

The honest answer is that it depends on the rest of your house, not just the heat pump.

A heat pump by itself is usually manageable. The problem appears when it is added to a service that is already near capacity. A 100 amp service serving an electric range, an electric dryer, a water heater and a couple of window air conditioners has little headroom. Add a ducted heat pump with electric backup heat and the calculation stops working.

Two things commonly avoid the upgrade. A ductless mini split draws less than a whole-home ducted system, so it fits into more existing services. And a heat pump with a non-electric backup, whether existing gas, propane or a retained oil system, avoids the large electric resistance draw that causes most of the problem.

These are legitimate engineering choices, not workarounds.

  • Choose ductless where the house allows it. A multi-zone ductless system can heat a home with meaningfully lower peak electrical demand than a ducted system with resistance backup.
  • Keep a dual fuel arrangement. Let the existing gas or oil system handle the coldest weeks. This removes the backup heat elements that usually trigger the upgrade.
  • Look at load management devices. A controller that sheds the backup heat elements or an EV charger while the heat pump runs can reduce the calculated load without changing the service. These are code-recognised in many jurisdictions now.
  • Time the upgrade with other work. If you know you want an EV charger or a solar connection in the next few years, do the panel once and do it properly rather than twice.
